AI at Work 2025: BCG Finds True AI Value Lies in Workflow Redesign, Not Just Deployment
A new report by Boston Consulting Group (BCG), “AI at Work 2025: Momentum Builds, But Gaps Remain,” reveals a growing divide in how companies are capturing value from AI. While 72% of workers globally now use AI regularly, only a select group of organizations are seeing transformational impact—those that are rethinking how work gets done rather than merely rolling out tools.
Frontline Lag and Global Disparities in Adoption
Now in its third edition, the BCG survey gathered responses from over 10,600 workers across 11 countries. Key findings include:
- AI adoption remains strong globally, but frontline usage has stalled at 51%, indicating a widening internal divide.
- Global South leads AI adoption:
- India: 92% of respondents use AI regularly
- Middle East: 87%, but both regions also report the highest levels of job automation anxiety
- 41% of global respondents worry their roles could disappear within 10 years due to AI.
Three Levers to Bridge the Adoption Gap
To accelerate and democratize AI usage, BCG identifies three critical enablers:
- Training:
- Only 36% feel adequately trained in AI.
- Five or more hours of training—especially in-person with coaching—significantly boosts AI adoption.
- Access to the Right Tools:
- 54% would use AI even without official authorization, particularly younger workers (GenZ and Millennials).
- This “shadow AI” trend poses growing security and governance risks.
- Leadership Engagement:
- Just 25% of frontline workers say their leaders provide adequate AI guidance.
- Organizations with engaged leadership show higher adoption and optimism.

Companies seeing the greatest ROI from AI aren’t just adopting technology—they’re redesigning how work gets done. These organizations:
- Heavily invest in people transformation, including upskilling and change management

The report highlights the untapped potential of AI agents—autonomous digital assistants capable of task management:
- 75% of employees believe agents are crucial for the future
- Yet only 13% say agents are already integrated into their workflows
- Just 33% understand how agents work
- As understanding improves, fear decreases, and collaboration rises
